Consolidating Supply Chain Intelligence for General Mills

Company Overview

General Mills’ Global Emerging Markets (GEMs) business relies on a vast commercial ecosystem of distributors, retailers, and supply-chain partners operating across multiple countries, currencies, and business processes.

As markets grew, data and operations became heavily fragmented across multiple systems and manual files, leading to severe blind spots in tracking distributor performance, inventory, and demand. General Mills partnered with Mobcoder AI to design and deliver GEMS DRIVE (Distributor Real-Time Intelligence Value Ecosystem)—a centralized digital transformation platform that unifies commercial, supply-chain, finance, and distributor performance data into a single source of truth.

THE CHALLENGE

The GEMs business relied heavily on manual, spreadsheet-driven processes, making it difficult to maintain consistent reporting and timely visibility into market demand or stock availability.

General Mills' GEMs business faced:

  • Fragmented Data & Systems: No single source of truth for commercial and supply-chain reporting, with data split across disparate internal systems and manual files.
  • Heavy Manual Reliance: Extensive dependence on Excel for trade and marketing spend, order processing, data collection, and consolidation.
  • Inconsistent Mappings: Reporting unreliability driven by inconsistent SKU, customer, and channel definitions across various markets.
  • Limited Visibility: Minimal insights into distributor off-take sales, stock-outs, product ageing, delivery performance, and lost sales.
  • Inefficient Decision-Making: Leadership meetings bogged down by validating conflicting numbers rather than executing strategic commercial actions.

Our Solutions

Mobcoder AI designed and delivered a full-cycle, production-grade analytics and integration ecosystem to streamline and automate distributor intelligence:

General Mills

GCP Data Engineering & Integration

Built robust data pipelines into the Google Cloud Platform (GCP) data lake using BigQuery, dbt, Airflow/Composer, Python, and reusable libraries to process raw, processed, semantic, and KPI layers.

Distributor 360 Analytics Dashboards

Developed comprehensive commercial and supply-chain dashboards enabling YTD trend analysis, forecast-versus-actual tracking, and flexible self-service filtering by brand, channel, and fiscal period.

Distributor Portal & Collaboration

Enabled distributor-facing visibility into sales, inventory, stock cover, and delivery performance to support joint planning, forecasting, and replenishment.

Enterprise Security & Access Control

Designed role-based access control (RBAC) using Azure AD, least-privilege principles, and server-side authorization to securely segment permissions for Market Managers, Supply Chain Leaders, and external distributors.

Process Transformation & Governance

Standardized KPIs, data definitions, and future-state operating models for commercial and CPFR processes to lay the groundwork for automated intelligence.

Key Results Areas

Mobcoder AI’s platform transformed the GEMs organization from fragmented reporting into a connected, high-performance ecosystem:

Release 1 successfully deployed the AI-ready data ecosystem and Distributor 360 framework to initial pilot distributors (AKI and Basamh), covering approximately 11% of GEMs RNS and establishing the technical foundation for planned expansion to over 30% in FY27.

01

Introduced stock-ageing visibility, out-of-stock tracking, and stock-cover-in-months metrics to accelerate risk identification, liquidation, and replenishment decisions.

02

Upgraded OTIF, Fill Rate, and lost-sales reporting alongside customer-group hierarchy analysis for sharper channel decision-making and demand planning.

03

Minimized manual effort through automated data-availability snapshots and integrated an issue-tracking system for faster response times and prioritized support.
